Case Study

Creating an inclusive all-staff retreat to foster collaboration and resolve conflict after organizational change

A UK-based international non-governmental organization with around 30 staff had been going through a period of change. The organization’s all-staff retreat provided an opportunity to work through some of the challenges and tensions arising from the change and set a new course.

The retreat’s design committee had received mixed feedback from the previous year’s workshop and was looking for a new facilitator who could help them design a retreat that was more in tune with the organization’s work and would bring staff together in a kind and respectful way. The aim was to examine ways of working and behaviors to address problematic team and organizational cultures, promote team cohesion and collaboration, and create greater alignment with the organization’s strategic objectives and workplan.

How Ordinary Leadership helped

Ben held short consultations with the retreat’s design committee to understand what went wrong with last year’s workshop and what they needed to get out of this one. Based on these findings, he designed a two-day retreat with a practical focus. It was structured around the organization’s strategy, what it meant to function effectively as a team, and how to build capacity for ordinary leadership at all levels. During the consultation phase, the need for the facilitator to act as a supportive navigator rather than a forceful captain became clear. Ben used this to inform his moderation approach.

The workshop design’s overarching aim was to create inclusive, safe conversations. Ben deployed numerous techniques to build trust between participants and ensure people did not feel ‘put on the spot’ but were given ample space to have constructive, open discussions and time to reflect on different perspectives in the room. He used emotional intelligence exercises to strengthen people’s understanding of interpersonal behavior and deployed the three horizons theory to help people examine their present reality and future vision, and what needs to change to get there.

The impact

Senior leadership reported a significant positive impact on ways of working following the retreat. “Ben was fantastic in the design, the delivery, and the thoughtful reflections he provided afterward,” says the organization’s executive director. “He ensured that everyone in the room felt heard and respected whilst helping us move forward on a range of important but sometimes contentious issues.”

The organization is planning and facilitating two retreats over the course of a year and has commissioned Ordinary Leadership to help design and facilitate them. The retreats will deepen the discussions that began with this retreat and guide the team in reflecting on progress, fostering collaboration, and building ordinary leadership qualities at all levels.
